Context

A travel tech platform needed to simultaneously onboard two of Australia’s largest airlines as inventory partners, each with different data contracts, commercial timelines, and technical requirements.

Challenge

Both integrations were on overlapping schedules with non-negotiable go-live dates driven by commercial agreements. The existing squad structure had front-end and back-end engineers operating in silos, creating handoff bottlenecks that made parallel delivery impossible.

Approach

I restructured two squads to be cross-functional and self-sufficient before the integrations began. Each squad owned one integration end-to-end — from API contract through to front-end rendering — reducing coordination overhead. I managed the dependencies between squads directly, kept both timelines visible to leadership, and made prioritisation calls when conflicts arose.

Outcome

Both integrations launched on schedule. The squad restructure also became the template for how we organised future partner work, reducing delivery cycle time on subsequent integrations.
